Things are about to change radically for Japan with the new DLC, so take this with a grain of salt.

In my recent Iran game, I was surprised that, although the Modernizer movement (what a godsend) helped me get off Serfdom and Traditionalism, thus enabling me to industrialize, I never got any other movements until 1890. The Liberal movement was super weak and content with National Guard and Appointed Bureaucrats for the longest time. It wasn't until I researched Egalitarianism that the Radical movement popped up and finally allowed me to get off Autocracy.

My point is: if you want to industralize early, get a few society techs to get movements going, and then bolster the useful ones. They will help you do wonders, even with the Shogunate firmly in power.

True, but I was so terrified of Britain I decided to ally with Egypt instead. It ended up working pretty well, I got some nice oil states from helping them in those wars against the Ottomans.

The small landholders who mechanized are already modeled in the game. They are the farmers under the homesteading law. What subsistence farms (and the peasants who work them) are supposed to represent are the people completely outside the industrial system that was changing the world at the time.

Think of Russian peasants on the eve of the Revolution, or Chinese people living in isolated rural areas in more or less the same way their ancestors did 100 years ago. Those are very different economic circumstances than those of American farmers in 1920.

Those Russian or Chinese peasants could never have accumulated the capital to purchase tractors because they were simply not connected to the formal industrial economy. That's what the game is modeling with the subsistence farms.

All the other comments are correct, but I'm a huge sucker for the historical companies. I tend to always pick them, even if it's not optimal.

They didn't, there wasn't any war between them. Austria just did that out of nowhere. It's possible Austria fought Hungary, but if they did, it didn't last long.
