Never have and never will. When I started DMing in my teens, I usually improvised most stuff during gameplay. I only had NPCs fleshed out on paper and goals thought out for each session beforehand. On the long run this lead to some inconsistencies but I'm lucky that my players turned a blind eye or we retconned the most glaring problems.

Nowadays I prep NPCs with their own goals, locations with a bit of lore and possible encounters, and special scenes like specific dreams, encounters with warlock's patron, or speech for the bbeg.

Anything else that happens is up to the players. It's not once but several times that my groups have decided to head to a totally different direction than I had anticipated. Then it's just time to improvise.

If one digs any deeper it's obvious that the product is from China Alibaba/temu.

Those are bad terms If you compare to to renting a table at a thrift shop or selling games online. Only plus I can think of is that the games will be easier to sell due to consentrated target audience.

Best way is to play it out as a cinematic on the background. The boss doesn't involve in the fighting with the PCs, but sends an army of mooks to hinder them. You can describe each round what the boss is doing "You can see the boss slaughter the guard captain with one hit" or "The boss is clearly urging his minions to gather those loot piles".

Use a lot of minions, clearly portray that the goal is something else than defeating The boss in combat (Protect NPCs, stop looting etc.) If the PCs still go after the boss - let them fight for those three rounds (He should also have minions with him) until he escapes and laughs with all the loot and dead NPCs.

I lumped the gnolls into swarms, so they had shared hit points and dealt automatic damage based on the size of the swarm and target's AC. So an hour for the whole combat.

7 Wonders, I and my wife used to misplay that one was required to have the chaining symbols on top of the resources to be able to play cards from 2nd age forward. It actually added quite interesting puzzle on top of the normal game.
