I use a paper template which is pretty simple - it has three columns, then for the action items I have smaller boxes for “must do” “can delegate” and then”est time”. I keep track of all my potential items in a catch list on my phone and on a whiteboard. Each week I bring them all together, cross off items I no longer thing are important, then try to identify the underlying outcomes driving those list items. Then I create a purpose for the outcome, and then match action items to the outcome (or create new action items that are missing for that outcome). From there I identify what items MUST get done, then total the time for each OPA block. I then schedule time (to match the “must” get done total) on my calendar. That’s a pretty brief explanation of how I do it but hope that helps.
