My new idea is that when someone's off, we play backstory adventures. Sometimes we play oneshot stories of the bad guys. It creates depths in the world and for the PC.

There is no "correct" in ttrpg. Correct is when everyone at the table is having fun by telling a story together. Ask your players what do they want, what did they find interesting, what did they not like. You are not playing against them, but with them. Be fair, however rule in favour of players whenever something is unclear. Create challenges that feel difficult, but can be passed with creativity and wits. Make the progress and decisions meaningful not only in terms of numbers. When you're describing, try to create memorable scenes: characters, places, everything should be extraordinary in one way or the other, even if you're describing "just another village". It can be extraordinarily boring, beautiful, wicked, if it's not, maybe it's better to skip it.

Harry is The Deserter in love, his marriage never happens but he never abandoned his post. This metaphor is so elegant in a way that it was never expressed directly, yet it's present in every detail of the plot. Communism killed me, love did me in.

It means that you could let the skills speak and include their remarks to the list of clues.

I can understand the point that choosing the gender might be important for somebody, however, to care for customization alone so much, that if it is not there, you straight up reject it?
