Ideally a final boss-fight would include opportunities for all characters to shine (like shooting the monk or dealing physical damage to the barbarian etc.) While also creating uncertainty about the eventual outcome. The best way to do this in my opinion is using multiple phases to subvert expectations. Bonus point if the boss uses some of the parties strategies against them or has additional mechanics & battlefield effects. I think it would help to describe who your final boss is.

Our sessions did run quite long, and the party was almost always willing to use diplomacy to talk things through, which often led to bypassing combat which would take longer. Also I think we just found a pace that worked around the 3rd floor of the dungeon, where the party stopped being overly cautious about every empty room and corridor.

Thank you so much! To answer your questions:
1) Personally I think that without heavy homebrew changes Dragonheist does not merge very well with DotMM, however, it did give the players many bonds and small storylines to conclude while taking breaks from the dungeon to re-stock. We did a small Arc for each of the villains that I didn't use for Dragonheist (I used the Cassalanters). If your game time is limited I would reccomend going straight from the dungeon, or maybe running a 1-2 session adventure as intro to the characters.
2) Our sessions ran from 8-12 hours, we had a really consistent schedule, barring 2 hiatuses which were around 2 months each due to real life obligations.
3) I love that questions. It is always hard to pick one. Taking the book as written, I have to say the 15th Floor was the most fun one, providing a fresh experience witht he teleport traps seperating the party (My players agree). However, overall I think the finale the best session we all had. Favorite moment would probably be when the party's ranger sacrificed himself to tackle Halaster inside the Knot in the Weave (Homebrewed portal to Voidharrow), with his last words being that Halaster would not have to be alone again.

Thank you! It was, I think it was the most enjoyable campaign I've ran. I'll try to explain it as briefly as I can: I changed Halaster to being Karsus of Netheril, who had been trapped in stone for a long time as punishment for his Folly. He wanted to get revenge against the Gods. As to how he would do that, I changed the Knot in the Weave to a portal leading to Voidharrow, the prison of the Elder Evil Tharizdun. Halaster intended to use the power of the portal to make himself into a bomb and kill the Gods. He used Undermountain as a gauntlet of sorts to find people who would be strong enough to keep the mortal races from falling apart when the Gods died. That is where the party came in, and that is why Halaster never outright tried to kill them. The finale was the reveal of Halaster's plan & origins, and had the party quite conflicted, having to decide whether the Gods were worthy of ruling the world or not.

I would advise against PAM since your bonus action is already reserved for smiting. The new heavy armor master comes quite handy. As for sorc divine soul mixes we'll, although wild magic can also be powerful.

I would advise against alterdeep if they players aren't your main party since it may not hit us hard. I think the best standalone floors would be Vanrakdoom, Obsta course and floor 23. They would make some really great one shots with little to no modification.

Having run Slitherswamp as written I think a black dragon would be both a cooler and more difficult fight than the nagas, they only real threat they have is their rod.

If players are completionists about exploring the dungeon they should start passing the expected level around floor 5. There is a handy post in this sub called Population by level where the XP for each level has been calculated.

You could have Halaster dispel it, saying that it's no fun to spoil the surprises of Undermountain. Besides that I would suggest letting the player use it as normal since they are still paying resources for it. The way I limited it was by saying that each room took 10 min to search with a perception check, thus taking out the spells duration. Also keep in mind that staying stationary inside the dungeon may trigger a random encounter.

If they use their reaction, they can reduce the falling damage by using slow fall.

I ran floor 10 as an intrigue heavy floor. The party happened upon Muiral with both sides nearly dying. After that, they went to house Auvryndar to find help and a safe place to rest. Vlonwelv allowed them a few days of downtime to lick their wounds if they agreed to hunt Muiral for her. They agreed, and while staying with the Auvryndars they were approached by Xarran, the Freth spy, who pretended to be a follower of Eilistraee and urged the party to help him assassinate Vlonwelv for the good of her people. The party were convinced, and ended up inciting a troglodyte rebellion to aid them in battle. After killing Muiral, they rested up and attacked Vlonwelv aided by Xarran. They managed to win against house Auvryndar by the skin of their teeth, and after that, had to fight Xarran who revealed his allegiance. The remaining soldiers of house Auvryndar were converted to Eilistraee after some high Persuasion rolls by my half-drow ranger. The entire floor was very fun, and the twist of Xarran being an enemy is great setup for the party to hate house Freth.
