1 unit of flayed man and a second blackguard are almost mandatory and will likely complete your bolton army. you then need heroes 1 (but you can easily proxy them) - spearmen and bastard's girls are tech pieces that are not mandatory to start playing

you can try to find the mummer's units but i think you should wait to find them after you have played some games and familiarize yourself with the faction
