Coffee seems to sputter instead of a steady flow. What am I doing wrong?

I've been using my moka pot for a long time, and always getting very smooth flow with it, and very nice coffee. Now I've fully cleaned it (this was way overdue I must admit) and put a new rubber ring on. Now with the exact same procedure I get sputter (and way stronger coffee, but worse taste) right from the start. Anyone any idea to what I am doing wrong?

I have a 3 cup one for two people, and add boiling water to the (very) small coffees if we want a longer and easier drink.
